Factory operating control

Control Product Changeovers Without Losing Status

A product changeover is a controlled transition between two approved states. The plan must define the last acceptable unit of the outgoing product, line clearance, cleaning or flushing, recipe and artwork change, material reconciliation, first-off checks, product hold and the exact release point for the incoming product.

01 · Buyer or factory inputs

Information the decision needs

  • Approved outgoing and incoming product specifications
  • Treatment, storage, filler and cleaning implications
  • Bottle, cap, label, code and final-pack revisions
  • Changeover sequence and expected duration
  • Quality sampling and release requirements
  • Material return, quarantine and waste routes

02 · Operating objective

What completion should achieve

Prevent product, material, label or code mix-up while restoring the process to an approved incoming-product condition with traceable evidence.

03 · Required controls

Turn the objective into controlled work

  1. 01

Freeze the outgoing batch and stop new material issue at a defined point

  2. 02

Reconcile and remove outgoing product, labels, caps and packaging from the controlled area

  3. 03

Execute approved cleaning, flushing, draining and inspection tasks

  4. 04

Load and independently verify the incoming recipe, artwork, code and pack configuration

  5. 05

Segregate first-off output until all defined checks are accepted

  6. 06

Record actual changeover time, waste, deviations and improvement actions

04 · Factory interfaces

What connects to this decision

  • Production schedule to material issue
  • Product specification to treatment and filler settings
  • Artwork control to label and coding systems
  • Cleaning release to first-off production
  • Warehouse identity to released finished goods

05 · Evidence to collect

Records that make review possible

  • Approved changeover instruction and sequence
  • Outgoing material reconciliation and line-clearance record
  • Cleaning or flushing evidence
  • Incoming settings, artwork and code verification
  • First-off inspection, sample and release record

06 · Common failure modes

Do not confuse a pattern with a confirmed cause

1Old labels or caps remain at the line

2A new recipe is loaded without independent verification

3First-off output is mixed with released stock

4Changeover loss is hidden inside general downtime and never improved

07 · Responsibility boundary

Name who confirms each part

RolePossible responsibility in this stage
Operations ownerDefines the operating condition, assigns the record and confirms that actions fit the production plan.
Quality ownerDefines product-status, sampling, release and escalation controls within the factory system.
Maintenance ownerConfirms safe technical work, equipment condition, evidence and restart requirements.
Supplier / Allot TechReviews the documented interface or symptom and coordinates project-specific questions within the agreed scope.

08 · Completion criteria

Evidence that the stage can advance

  • Outgoing material and product are reconciled
  • The line is cleared and restored to an approved state
  • Incoming settings and materials are verified
  • First-off product has an authorized disposition
  • Time, waste and deviations are available for review

Decision support

Questions operating teams ask

Is a product changeover the same as a bottle-format change?

Not always. Product change may affect treatment, tanks, cleaning, specifications and release even when the container is unchanged.

Should changeover output be counted as saleable?

Only units meeting the incoming specification and released through the factory quality process should enter saleable output.
