Factory operating control
Define Factory KPIs Before Comparing Performance
A useful KPI names the business or operating decision, numerator, denominator, time boundary, product boundary, data source, exclusions, owner and review action. A percentage copied from another factory is not a valid target or comparable result without the same definition.
01 · Buyer or factory inputs
Information the decision needs
- Factory objectives and decisions to support
- Saleable-product and schedule definitions
- Available time, count, quality and cost sources
- SKU, line, shift and campaign dimensions
- Data ownership and correction rules
- Targets or thresholds supported by an explicit basis
02 · Operating objective
What completion should achieve
Create a small, decision-linked metric system that teams can reproduce, reconcile and act upon.
03 · Required controls
Turn the objective into controlled work
- 01
Write the decision and owner before calculating the KPI
- 02
Define numerator, denominator, period, line and product boundary
- 03
Map each field to a traceable source and correction method
- 04
Separate result, driver and guardrail measures
- 05
Review missing data, adjustments and comparability before ranking
- 06
Attach an expected action to thresholds or recurring trends
04 · Factory interfaces
What connects to this decision
- Production records to saleable-output metric
- Downtime and speed data to loss drivers
- Quality and hold status to yield
- Maintenance work to reliability measures
- Utility and material records to cost or consumption review
05 · Evidence to collect
Records that make review possible
- Versioned KPI definition sheet
- Source and ownership map
- Period reconciliation and adjustment log
- Trend with annotation for known changes
- Decision and action minutes
06 · Common failure modes
Do not confuse a pattern with a confirmed cause
1Different teams use the same name for different formulas
2Targets are borrowed without factory evidence
3Held product is counted as saleable
4A dashboard shows change but no decision or owner
07 · Responsibility boundary
Name who confirms each part
| Role | Possible responsibility in this stage |
|---|---|
| Operations owner | Defines the operating condition, assigns the record and confirms that actions fit the production plan. |
| Quality owner | Defines product-status, sampling, release and escalation controls within the factory system. |
| Maintenance owner | Confirms safe technical work, equipment condition, evidence and restart requirements. |
| Supplier / Allot Tech | Reviews the documented interface or symptom and coordinates project-specific questions within the agreed scope. |
08 · Completion criteria
Evidence that the stage can advance
- Every KPI supports a named decision
- Definitions and sources are versioned
- Results reconcile to factory records
- Context and exceptions remain visible
- Review produces owned actions rather than presentation only

Questions operating teams ask
Which KPIs should every bottling factory use?
There is no universal set. Start from factory decisions and define saleable output, loss, quality, maintenance and resource measures on your own basis.
Can KPI targets come from the machine supplier?
Supplier evidence can inform equipment conditions, but factory targets also depend on materials, utilities, staffing, schedule and acceptance boundaries.
